Formalise a marketing escalation protocol
When and to whom should a variance be escalated without turning every incident into a committee?
Direct answer
The protocol links variance type, threshold, local-resolution time, decision maker, deputy and required outcome.
01Resolve locally, escalate or trigger an exceptional decision.
02The rule, the evidence and the next review date stay visible.

Escalate the variance, do not transfer the problem
A useful escalation contains a threshold, a decision requested, the options already tested and a deadline. It does not replace the local owner or the resolution work.
Template for an annual portfolio with delegated financial authority and launch gates.
- 01Classify
Distinguish budget, timing, quality, capacity, compliance and scope.
- 02Set the time limit
Set the maximum time for local resolution according to materiality.
- 03Prepare
Present the options, impacts, recommendation and the decision required.
- 04Record
Log the decision maker, the deadline, the outcome and the reopening condition.
Five-level escalation protocol
The level depends on the exposure and the deadline, not on the hierarchical status of the person reporting.
| Level | Trigger | Local deadline | Decision maker | Required outcome |
|---|---|---|---|---|
| E0 | Absorbable variance | 5 d | Initiative owner | Local action |
| E1 | Delay > 5 d or cost > €10k | 48 h | Portfolio owner | Rephasing |
| E2 | Cost > €50k or gate threatened | 24 h | CMO | Trade-off |
| E3 | Annual outcome > 5% exposed | 8 h | Executive committee | New target |
| E4 | Compliance or reputation | Immediate | Authorised management | Pause or response |
01A threatened gate moves to E2 even when the direct cost stays below €50k.
02Level E3 requires a new target or a new scope, not merely informing the committee.
03Every escalation closes with a decision, an owner and a control date.
Indicative template. The levels must respect the organisation’s actual delegations of authority, obligations and procedures.
